What drives label cost (and how to lower it)

Two label quotes for the same product can land far apart, and the difference is rarely mysterious. It comes down to a short list of variables — most of them decided before the file ever reaches a press.

THE SHORT ANSWER

A label quote is mostly geometry plus setup: how many labels fit on the material, and how much one-time work — plates, dies, changeover — has to be spread across the run. Seven variables move the price: label size, material, number of colors and plates, finishes, die shape, quantity, and roll specification. The levers that lower cost without hurting the label:

  • Use a standard die shape — an existing die means no tooling charge and faster setup
  • Trim to a gang-friendly size — small dimension changes can fit more labels across the web
  • Cut spot colors — on flexo, every color is its own plate and press station
  • Match the process to the run — digital for short runs, flexo for volume
  • Order sensible quantities — setup costs amortize; per-label cost falls as the run grows

Why a label quote is mostly geometry and setup

Strip a label quote to its bones and there are two big pieces. The first is geometry: labels are printed many-up across a roll or sheet of material, so the real question is how many finished labels come out of each unit of substrate the press consumes. A label that fits more copies across the web costs less per piece, because material and press time are shared by more labels. The second is setup: everything the converter does once per job, regardless of how many labels you order — mounting plates, building or pulling a die, dialing in registration, washing up between jobs. Setup doesn't care whether the run is small or large, which is exactly why small runs carry a heavier per-label burden.

Everything else on the quote — material, ink, finishes, roll handling — scales from those two. This is the same structure you'll see across every packaging format, which is why we cover it more broadly in our buyer's guide to packaging cost. Labels are simply the format where the geometry is easiest to see: the label is flat, the die is simple, and the layout math is transparent.

The practical consequence: the specification decisions you make — size, shape, colors, material — set most of the price before a single label is printed. Which means most of the savings are available to you, not just to the converter.

The seven drivers that move a label quote

Here are the variables that actually move a label price, why each one matters, and the lever you can pull on each.

Notice that only two of the seven — material and quantity — are about buying more or less of something. The other five are specification choices, and they're all negotiable at design time for free.

Digital vs flexo: the economics in words

The two dominant label processes split the cost structure in opposite directions, and understanding the split explains most quote-to-quote variation.

Digital printing has almost no setup. There are no plates to make or mount; the press prints from the file. That makes short runs cheap to start and makes versioning — many SKUs, seasonal designs, regulatory text changes — nearly free, because switching designs doesn't stop the press for a changeover. The trade-off is a higher running cost per label: digital ink and click charges make each printed label more expensive than its flexo equivalent once the press is rolling.

Flexo is the mirror image. Setup is substantial — plates for every color, mounting, registration, wash-up — but once running, flexo lays down ink onto material faster and cheaper per label than digital can match. At volume, the heavy setup spreads thin across the run and the low running cost wins.

So there is a crossover: below some run length, digital is cheaper; above it, flexo is. Where that crossover sits depends on the label size, the number of colors (more plates push the flexo break-even further out), the material, and the specific presses your converter runs — which is why we won't quote you a universal number. The useful takeaway is directional: short runs and many versions favor digital; long, stable runs favor flexo. A good quote should evaluate both routes against your actual quantity rather than defaulting to one.

The cheapest changes that preserve quality

Most cost reduction advice trades away shelf presence. These changes don't — they attack setup and geometry, which your customer never sees.

  1. Use a standard die shape. Converters keep libraries of existing dies in common sizes and corner radii. Landing on one eliminates the tooling charge and shortens setup. Unless the die-cut shape itself is the brand (a contour-cut mascot, say), a stock rectangle or oval looks identical to a custom one.
  2. Pick a gang-friendly size. A small trim — often a fraction of an inch — can fit an extra label across the web, and every label on the roll shares that gain. Ask your converter what widths run efficiently on their presses before you finalize dimensions.
  3. Cut spot colors you don't need. Every spot color on flexo is a plate, a station, and a wash-up. Many designs specify spot colors out of habit when modern process printing would match them closely; see our guide to spot color vs CMYK for when each is actually worth it. Keep the spot for the one brand color that must be exact; let CMYK do the rest.
  4. Choose varnish over laminate when protection allows. A varnish is an ink-station coating; a laminate is a second material married to the label. If the label won't face abrasion, moisture, or chemical contact, varnish delivers the same finished look for less.
  5. Consolidate runs. Printing several SKUs of the same size and material in one press run shares a single setup across all of them. Aligning label dimensions across your product line is one of the highest-leverage packaging decisions a growing brand can make.

False economies: when cheaper costs more

Some savings are borrowed, not earned. The classic case is the cheaper stock that fails in the fridge: a standard paper face stock with a general-purpose adhesive looks fine on the quote, then hits a cold, condensation-wet bottle and starts lifting at the edges or wrinkling as the paper absorbs moisture. The relabeling job — or the retailer chargeback — costs far more than the film upgrade would have.

Watch for these patterns:

  • Adhesive mismatched to the surface or temperature. Squeeze bottles, frozen products, and low-energy plastics each need the right adhesive; the default one is only cheaper until it lets go.
  • Skipping lamination on a label that gets handled wet. Bathroom, kitchen, and outdoor products scuff and smear without protection; a failed label reads as a failed product.
  • Over-ordering to chase the volume curve. The per-label price falls with quantity, but labels for a design you'll revise — new regulation, new branding, new net weight — become scrap. Order to your real horizon.
  • Guessing the roll spec. An unwind direction that doesn't match your applicator turns a finished order into a rewinding job before you can use it.

The test for any cost cut is simple: does it change what the customer sees or how the label survives? If no — cut it. If yes — price the failure, not just the label.
